Everything this programme rests on, on one page, taken from the book. Print it and keep it in the folder you take to the operating review. Begin with one bounded decision, establish the baseline, protect customers and assets, and investigate at a cost the company can control.
| Framework | What it says |
|---|---|
| The Operating-Intelligence Loop | Sense, decide, act and learn. Sense means obtaining evidence of an operating condition; decide, turning it into an authorised choice; act, completing the work that choice requires; learn, examining the outcome to improve the next decision. The loop closes when a result returns to the people responsible for the process. |
| The Data-Foundation Precondition | Useful intelligence requires information fit for the decision — a narrower and more practical condition than demanding perfect corporate data. Data adequate for an aggregate report may be inadequate for action on an individual asset or customer. |
| The Autonomy Ladder | Systems that inform people, copilots that draft or suggest, and agents that execute steps: management descriptions of increasing authority, not certifications attached to a product name. A single service may occupy different rungs for different tasks. |
| The Value-versus-Risk Map | Place each candidate on two axes: the value it could produce and the consequence when its output is wrong. A high potential return does not remove an unacceptable exposure. |
| The Sequencing Discipline | Establish the decision and its evidence foundation, test a bounded intervention against an agreed baseline, retain suitable human control and expand only when the result and receiving organisation justify it. |
| The Operations-Excellence Lens | Judge an AI capability through the results the power business must deliver. Separate activity, operating outcome and financial value: alerts generated are activity; a verified finding and completed response are operating outcomes. |
These frameworks are the author’s management synthesis. They are not official standards, university-endorsed methods or validated predictors of project success.
Choose one unresolved decision. Name the process, population, decision date and authorised owner. The meeting should produce a decision record containing the request, alternatives, evidence and uncertainty, accountable owner, operating and cash consequences, and next review date.
| Period | Main work | Evidence for review | Decision |
|---|---|---|---|
| Days 1 to 30 | Define the decision, baseline and boundaries | Charter, source register, owners and critical gaps | Fund evaluation, repair or select another candidate |
| Days 31 to 60 | Evaluate and test workflow in shadow use | Performance, workload, controls and fallback | Approve bounded live use or retest |
| Days 61 to 90 | Observe authorised work and prepare handover | Outcomes, attribution, costs, incidents and support | Stop, investigate further or scale with conditions |
A proposed management sequence, not a regulatory timetable or a promise that every company can prove financial benefit within a quarter. Progress depends on evidence and approvals, not elapsed time alone.
| Readiness item | Evidence the board should inspect |
|---|---|
| Business loss named | A bounded loss, risk, delay or inefficiency and the action expected to change it |
| Value baseline defined | Reconciled performance, period, definitions and finance-approved valuation method |
| Decision owner named | A named process owner with authority and capacity to implement the response |
| Data floor adequate | Usable identities, time records, units, quality checks, access and accountable stewardship |
| Process redesigned | An approved route from recommendation to action, exception and closure |
| Human control calibrated | Review and approval proportionate to safety, customer, financial and regulatory consequences |
| Privacy and cyber addressed | The documented assessments, access controls, service boundaries and incident response |
| Model monitoring planned | Error, change, drift, override and incident monitoring with owners and trigger responses |
| 90-day proof credible | A bounded evaluation whose observation period can reveal the claimed result |
| Scale condition defined | A written decision rule covering evidence, cost, capacity, controls and unresolved risks |
Score each item from 1 to 5; the maximum is 50 and the minimum 10. The proposed screening bands are a discussion aid, not scientific thresholds: 40 to 50 suggests a candidate for a bounded intervention; 30 to 39 points to foundation work before expansion; below 30 indicates substantial gaps. A total must never average away a material safety problem, an unresolved legal restriction, inadequate authority, an unacceptable privacy or security exposure, or an inability to recover from failure. The board’s record ends in one of four decisions: proceed within the stated boundary, repair and return, extend evidence collection, or stop.
