Daily Portal Monitoring and Commercial Readiness
Session 26 of 30 · 25-Minute Module
Why This Matters
This week turns to three practices I put into operation myself, and today is the first: daily portal monitoring. I describe it only as the book does, with no invented win rate, saving or revenue attached. It matters to you for a plain reason. A tender notice creates work before anyone writes a bid, and a certification or permit issue can decide whether your company can pursue or execute that work at all. If the information reaches business development alone, Operations discovers the implications after the commitment is made. Today you design a monitoring practice with a source basis, a digest your people can act on and a recorded link from each item to a decision. That is Section 26 of your programme.
25-Minute Module
0:00 – 4:00
A practice I put into operation
I developed a daily portal-monitoring process for tenders, certifications and permits, with automatic daily distribution to the business development and operations teams. The purpose was to make external information part of the company's operating rhythm: BD needed to see opportunities; Operations needed to see the capability and readiness implications of pursuing them.
This is an account of a practice I implemented. I do not attach an invented win rate, time saving or revenue result to it. The control model in this session is my recommended way to develop and govern it. Its value must be established through your company's actual responses and outcomes.
A tender notice can create work before a bid is written, and a certification or permit issue can affect whether the business can pursue or execute the work.
THE DOCTRINE
Sending the information to business development alone can leave Operations discovering the implications after a commitment has been made.
If your monitoring today is one person's inbox, write that down. It is an honest starting point.
4:00 – 10:00
A source basis, not a hopeful search
Keep a register of authorised sources: portal, purpose, access basis, update frequency, content type, accountable owner and fallback. An automated check should not bypass authentication, and a failed access attempt is not evidence that no new notice exists. Do not depend on an assumed scraping capability.
AI belongs in interpretation and routing. Collection, access checks, dates, identities and distribution should be engineered as dependable functions. The proposed sequence is collection, identity and change detection, extraction, requirement interpretation, capability comparison, review and distribution, with success recorded at each stage. An ambiguous date or a local time without a clear zone goes back for confirmation.
A content hash is a fingerprint calculated from a file; change the file and the fingerprint changes. It identifies changed bytes, not commercial significance. Reformatting changes a hash without changing the requirement, while a revised deadline buried in an attachment matters. Pair it with a reviewed comparison of material fields and keep the previous version.

THE DOCTRINE
A silent empty digest can mean no relevant changes, or a broken monitoring process. Those are different operating states.
Ask which source failed last week. If nobody knows, build the coverage statement first.
10:00 – 15:00
From notice to capability, and a digest people can act on
A model can rank likely relevance against your accepted capability profile, retain uncertain matches and explain the evidence. A similarity score is not proof of qualification. A certificate whose title contains a similar word does not make the company eligible; applicability is assessed separately from the certification and permit register.
Operations assesses capability, resources, delivery windows and execution constraints; BD assesses client relevance, strategy and submission needs; commercial and finance assess risk and funding. The digest initiates this chain; it does not complete the bid approval.
Digest section (Appendix H)
What each entry must state
New opportunity
Proposed fit, eligibility questions, technical response and owner
Active bid change
Changed requirement, affected response and decision deadline
Certification or permit action
Holder, scope, actual condition, required action and responsible owner
Monitoring failure
The unverified source and the manual follow-up
Appendix H, the daily portal digest, also requires a reporting date and source-check cut-off, one opportunity identity across repeat notices, and pursue, decline and hold decisions kept with reasons. Do not invent a universal renewal period; use the owner's accepted lead time.
A successful send is evidence of transmission, not that BD assessed relevance or Operations reviewed readiness. Collect the disposition and escalate overdue decisions.
Put the required action beside every item. Information without an owner is a newsletter.
15:00 – 21:00
The worked digest and notice N-014
The book's worked digest is hypothetical. Twelve registered sources are due; eleven are collected and one needs manual follow-up because access failed. Coverage is 11/12, or 91.67%. That is not tender detection recall, the share of all relevant notices actually found: nobody knows what the inaccessible source contains.
AT THE WORKFRONT · THE WORKED CASE
Workfront. In the hypothetical walkthrough, notice N-014 sets a submission deadline on day twelve of the teaching tender period and requires equipment information; an amendment changes the request. Both versions are kept under one identity. The AI summary proposes a match to the utility-package capability profile, citing passages, but flags incomplete supplier-package evidence and an unresolved qualification condition.
IN THE COMMITMENT · THE PARALLEL
Commitment. The managing director asks whether the company can close the missing evidence in time and carry the commitment; a relevance ranking does not answer it. The pursue decision records the preparation owner and latest review point. If evidence stays absent, the bid owner seeks clarification, proposes a permissible qualification or recommends withdrawal.
Follow each item into its decision: acknowledgement, relevance, eligibility review, pursue or decline with a reason, submission and outcome. Track missed notices, incorrect flags, unacknowledged actions and source failures.
THE DOCTRINE
A digest can improve visibility. A bid can improve access to work. Actual margin and cash depend on execution and collection. Do not combine these stages into an unsupported claim that monitoring produced profit.
If BD holds many acknowledged notices without decisions, the constraint may be management capacity rather than detection. If Operations repeatedly finds missing evidence late, change the routing point.
An entirely green digest should make you more curious, not less.
21:00 – 25:00
Write Section 26 before you close the laptop
This session produces Section 26 of your programme: monitoring with a source basis and a digest that leads to decisions.
The executive sponsor decides who resolves competing opportunities, funds readiness work and decides exceptions. When a certification gap blocks pursuit, management decides whether to close it, partner through an accepted arrangement or decline.
Before release, demonstrate known-notice detection, duplicates and amendments, deadline checks, visible source failures, access boundaries and the fallback, with thresholds set before results are seen.
If your company does not bid through portals, apply the design to the external information your decision chain depends on. There is no paper today; Pop Quiz 6 opens after Session 28.
Value the service for earlier informed decisions, not for the number of emails it produces.
Key Terms
Source register
The list of authorised sources with portal, purpose, access basis, update frequency, content type, owner and fallback.
Coverage statement
Which sources were checked successfully, which failed and which need manual follow-up. It is not detection recall.
Opportunity identity
One key for a notice across repeats and amendments, so reminders are not counted as new pipeline.
Content hash
A file fingerprint that shows something changed, not whether the change matters commercially.
Self-Check — Before You Submit
1. Your digest reports source collection coverage of 11/12, or 91.67%. What may your BD director conclude?
A. The service detected about 92% of relevant tenders
B. Eleven of twelve sources were collected; the inaccessible source's contents are unknown
C. The digest is complete because the shortfall is small
D. Detection recall is at least 91.67%
B. Eleven of twelve sources were collected; the inaccessible source's contents are unknown — The figure measures collection coverage only. Reading it as tender detection recall is the trap: nobody knows what notices the inaccessible source holds.
2. A fictional EPC contractor's digest flags a notice. A certificate's title contains a similar word but its scope is unclear. The BD manager wants it shown as eligible so work starts today. What do you instruct?
A. Show eligible, since the deadline is close
B. Drop the notice until the certificate is renewed
C. Show the uncertainty and route applicability to the responsible review with an owner
D. Rerank with a higher similarity threshold
C. Show the uncertainty and route applicability to the responsible review with an owner — A similar title is not proof of qualification. Dropping the notice loses a possible opportunity; marking it eligible claims what the evidence does not support.
3. The email system confirms the digest reached every recipient on time. What does that establish?
A. That the notices were reviewed
B. That readiness was assessed
C. That monitoring is working
D. Transmission only; dispositions must still be collected
D. Transmission only; dispositions must still be collected — Appendix H says not to equate a delivery receipt with a completed review. A digest can also arrive on time from a broken monitoring process.
Today’s Assignment
Write Section 26 of your programme: a monitoring practice for the commitments or opportunities your company depends on, with a source basis, an actionable digest and a link from digest to decision.
List the sources for your decision chain with access basis, update frequency, owner and fallback. Say honestly how your business monitors them today and what it misses.
Define the record for each item using the book's five elements, and lay out the digest in Appendix H's four sections with a coverage statement.
Show how an item becomes a recorded pursue, decline or hold decision, and name who resolves competing opportunities and funds readiness work.
State what AI does, what stays deterministic or manual, and the measures you will track.

Part Six · Capital and the Leadership ExecutionSESSION 27
PSR Discipline, Completeness and Coaching
Session 27 of 30 · 25-Minute Module
Why This Matters
Yesterday's practice brought external information into the company. Today's brings internal reporting into management. I put a PSR discipline in place using Project and Personal Status Reports, with AI engines reviewing them for completeness and supporting coaching of the team. Most leaders have read a status report that was complete in every heading and still gave them nothing to act on. The uncomfortable part of this session is that the fault is not always the writer's: a reported approval that stays undecided points back at management. Today you set the accepted structure of your reports, define completeness beyond a filled heading, and decide how the review coaches the action and connects repeated findings with support. That is Section 27.
25-Minute Module
0:00 – 4:00
Reporting as a management practice
I put a PSR discipline in place using Project and Personal Status Reports, with AI engines reviewing reports for completeness and supporting coaching of the team. The aim was to make reporting part of how work is managed, rather than an administrative exercise detached from delivery.
That implementation is part of my operating experience. The rubric, evaluation and governance arrangements here are recommendations for strengthening it, and claim no measured outcomes.
Project reporting connects delivery commitments, evidence and constraints. Personal reporting connects an individual's work with those commitments, their dependencies and the support they need.
THE DOCTRINE
Project and personal reports can both reveal where action has stopped. Neither should become a competition in persuasive writing.
Read last week's reports for where action stopped, not for how well they read.
4:00 – 10:00
An accepted structure and real completeness
Define sections, rhythm, reporting period, source cut-off and owner, adapted to the role. Green without evidence is not a supported position; amber or red should identify consequence, action and responsible decision.
Element (Appendix I)
What the review looks for
Action items
Specific action, owner, due date and closure evidence
Current tasks
Scope, status, next step and relevant commitment
Completed tasks
Result and accepted evidence
Risks and issues
Event or existing condition, consequence, response and owner
Dependencies
Needed input, responsible party and latest useful date
Resources
Requirement, operational consequence and decision requested
Coaching
Specific improvement, support and follow-up
Appendix I, the PSR completeness and coaching rubric, records five distinct outcomes: applicable, not applicable with accepted reason, missing, unsupported and requires clarification.
THE DOCTRINE
Separate structural completeness from factual truth. A report can fill every field and still be inaccurate.
The finding taxonomy: missing section, missing owner, missing date, unsupported completion, inconsistent status, unresolved dependency, unclear resource request and insufficient coaching action. Avoid a single score that conceals material defects: an unsupported critical completion claim needs attention even if the average is high.
A filled heading is a structural fact. Whether the work happened is a different question.
10:00 – 15:00
A proposed AI review workflow
This workflow is the book's proposal. The submitted report remains the author's record; AI findings are a separate review layer; supervisors accept corrections and coaching, and the original is preserved.
Begin with deterministic validation: fields, period, owner, task identifiers, dates and evidence references, with a role-appropriate not-applicable state. A universal template that forces invented activity into every heading degrades the data. Then a language model examines stated relationships, such as a completed task resting on an unresolved dependency. Restricted to the report, it cannot claim to have verified physical work.
Review dimension
Example check
What the result does not establish
Structure
Required section present or justified as not applicable
That its statements are accurate
Action definition
Owner, action and due date identified
That resources or authority exist
Evidence
Completion claim links to the relevant record
That technical acceptance is valid
Consistency
Status agrees with stated dependencies
That all external dependencies were reported
Coaching
Feedback identifies a specific improvement and follow-up
A person's competence or motivation
Each finding gives category, quoted passage, evidence basis, proposed correction, severity for review and suggested owner. Where the basis is insufficient, the service returns no finding or asks for clarification rather than inventing a defect.
A missing reference and an absent physical result need different conversations.
15:00 – 21:00
Coach the action, then find the management dependency
Add more detail is weak coaching. Better coaching names the missing decision relationship: identify the supplier commitment, show the required-on-site date, state which system milestone is affected. A manager reviews sensitive or consequential coaching, and the engine must not infer attitude, competence or motive from sparse reporting.
AT THE WORKFRONT · THE WORKED CASE
Workfront. In the walkthrough's hypothetical week-eight report, P-01 is green and W-01 is ready, while a pending operating interface is also reported. The engine flags the inconsistency, citing the report and the R-03 interface record, and asks the reporter to separate equipment progress, installation readiness and forecast completion. The supervisor corrects the status and keeps the original.
IN THE COMMITMENT · THE PARALLEL
Commitment. The management brief shows the unresolved client coordination decision, owned by the project director with the authorised client counterpart. Rewriting the PSR cannot remove that constraint. A complete revised PSR is one result; an accepted interface date and an executable installation package are separate results.
THE DOCTRINE
If an employee repeatedly identifies a required approval and the approval remains undecided, coaching the employee to improve their wording will not close the loop.
Treat recurring findings as hypotheses: the pattern alone does not establish the cause. Repeated requests for one approval can suggest an unresolved decision; repeated missing references, poor repository access. After asking the relevant owners, the executive can assign an approval owner, repair access, change the reporting guidance or resolve funding.
Evaluate against supervisors' reference findings. Precision asks how many raised findings were real; recall, how many real issues were found. Test coaching separately for factual support and inappropriate personal inference.
Coach the person on the report. Coach yourself on the decisions the reports keep asking for.
21:00 – 25:00
Write Section 27 before you close the laptop
This session produces Section 27 of your programme: the report structure, real completeness and coaching the action.
Track submission compliance, report quality and action closure separately; do not rewrite an earlier report to match the outcome.
Avoid a surveillance score: restrict personal findings, let staff challenge findings, and never let the service become an automated disciplinary assessment. If the AI run fails, preserve the submission and continue supervisor review.
No structured reporting yet? Write the structure and review it manually first. There is no paper today; Pop Quiz 6 opens after Session 28.
The test is whether the reported dependency gets decided, not whether the report gets better.
Key Terms
PSR
Project and Personal Status Reports, connecting commitments, evidence and constraints with individual work, dependencies and support.
Structural completeness
Required elements present or justifiably not applicable. It does not establish accuracy or acceptance.
Structured finding
Category, quoted passage, evidence basis, proposed correction, severity for review and suggested owner.
Management dependency
A reported constraint that only a management decision can close, such as an approval left undecided.
Self-Check — Before You Submit
1. A well-formatted report has a high average score but an unsupported completion claim on a critical item. How is it treated?
A. Accepted on its average
B. Returned for plainer prose
C. Flagged with the critical exception visible and routed for review
D. Marked red for the whole project
C. Flagged with the critical exception visible and routed for review — A total score must not conceal an unsupported critical completion statement. Rewriting the prose is the trap: it does not establish whether the work was done.
2. In a fictional fabrication subcontractor, four reporters across three periods record the same inspection approval as still awaited. A manager proposes coaching their wording. What do you do?
A. Treat the pattern as a possible unresolved management decision, investigate it with the owners and decide the approval or funding
B. Coach all four on wording
C. Remove the item from templates
D. Score the four lower
A. Treat the pattern as a possible unresolved management decision, investigate it with the owners and decide the approval or funding — Repeated requests for one approval can suggest an unresolved decision, a hypothesis the executive investigates and then acts on. Coaching wording will not close that loop, and penalising staff turns the service into surveillance.
3. The AI review fails on submission day and an on-time report shows as missing. What is correct?
A. Record it as late
B. Wait for the service before reviewing
C. Ask for resubmission
D. Preserve the submission, continue supervisor review and log the incident separately
D. Preserve the submission, continue supervisor review and log the incident separately — A failed AI run should not make an on-time report appear missing. Waiting treats the AI layer as the record; the submitted report is the author's record.
Today’s Assignment
Write Section 27 of your programme: the accepted structure of your company's status report, completeness beyond filled headings, and how review coaches the action and routes repeated findings.

Define completeness element by element using Appendix I's five outcomes. Say honestly where reports in your business look complete but are not.

Part Six · Capital and the Leadership ExecutionSESSION 28
Quote Preparation and Commercial Completeness
Session 28 of 30 · 25-Minute Module
Why This Matters
A quotation commits your company to far more than a headline rate. It can define scope, measurement, technical basis, materials, equipment, mobilisation, exclusions, schedule, payment and acceptance, and a missing assumption can become an execution obligation after award. I used AI in reviewing and creating quotes to help ensure that requirements and cost elements were not missed. That phrase states an operating objective, not a guarantee of zero omissions. Today you make the commitment visible before it is priced, keep the arithmetic deterministic and let AI draft only from an approved basis. That is Section 28, and Pop Quiz 6 opens at the end.
25-Minute Module
0:00 – 4:00
Make the commitment visible before it is priced
I used AI in reviewing and creating quotes to help ensure that requirements and cost elements were not missed. The purpose was to improve the completeness of the commercial response and the internal review that supported it.
Ensure nothing is missed is the operating objective, not a claim that AI can guarantee zero omissions. A dependable process combines controlled requirements, calculations, independent checks and authorised approval. The controls below are the model I recommend.
THE DOCTRINE
A quotation commits the contractor to more than a headline rate. A missing assumption can become an execution obligation after award.
Think of the last quote your company regretted. Was the item that hurt ever written down before pricing?
4:00 – 10:00
The requirement-to-quote matrix
Freeze a controlled enquiry set for each quote version: enquiry, attachments, accepted clarifications, specifications and commercial instructions. A later email triggers a new comparison, not a silent edit.
Break the enquiry into atomic requirements, each specific enough to map to one response and its evidence, linked to the parent clause. For each, record source location, deliverable, quantity and unit, technical basis, responsibility, response, pricing line, qualification and reviewer. Do not normalise area and volume to one unit without competent agreement.
Classify each as covered, qualified, excluded, unclear or legitimately not applicable. A material unclear item stays an open commercial decision with a named authority, and every material qualification must appear in the final offer.
Requirement record
Internal connection
External response connection
Required scope and quantity
Cost line and measurement basis
Stated included scope and quote line
Material responsibility
Supplier or client basis and related cost
Explicit responsibility in the offer
Technical acceptance
Accepted method and required verification cost
Relevant qualification or commitment
Schedule and resources
Feasible mobilisation and delivery assumption
Proposed duration and dependencies
Payment and validity
Funding assessment and rate-validity basis
Reviewed commercial terms
If you cannot point to the line that prices a requirement, it is not covered.
10:00 – 16:00
Quantities, units and consumption: calculated, not generated
Use a calculation service or controlled spreadsheet. Separate quantity, consumption, unit cost, productivity, duration, indirects, risk provision and margin, each with a source and maturity state.
THE DOCTRINE
A language model's arithmetic is not the financial record. The assistant should expose a sensitive assumption rather than choose a convenient value.
Book's teaching input
Calculation
Result
12,000 m² at 40 kg/m²
480,000 kg at ₦400,000 per tonne
480 tonnes; ₦192 million
12,000 m² at 50 kg/m²
600,000 kg at ₦400,000 per tonne
600 tonnes; ₦240 million; difference ₦48 million
600 tonnes, ₦400,000 to ₦450,000 per tonne
600 × ₦50,000, then ÷ 12,000 m²
₦30 million; ₦2,500 per m² before margin
Provision ₦125 million, price ₦160 million
₦35 million ÷ ₦160 million
Pricing-model margin 21.875%
Five-percent discount, provision unchanged
₦27 million ÷ ₦152 million
About 17.76% of sales
These are hypothetical teaching inputs, not market prices or consumption standards. Procurement establishes delivered cost; technical leadership the method and consumption basis; commercial leadership how the risk enters the offer. Do not add a loss factor twice.
Price complete delivery, from materials, labour, supervision, equipment, access and temporary works to inspection, mobilisation, logistics, documentation, warranty exposure, financing and contingencies; tax goes through finance. Separate cost, markup and margin, and compare alternatives on equivalent scope.
Find the one assumption that moves your price most, and name who owns its evidence.
16:00 – 21:00
AI drafts from the approved basis; the quote carries into delivery
The drafting service receives the controlled matrix, reviewed pricing model and accepted qualifications. It must not invent resources, warranties, delivery commitments, a supplier offer or available equipment.
Compare in both directions: does every requirement have a response, and does every material promise have an approved basis? The second catches invented warranties and unapproved commitments.
AT THE WORKFRONT · THE WORKED CASE
Workfront. In the book's hypothetical surface-preparation example, the consumption basis is unsettled: 40 or 50 kg/m². The assistant shows both values and the ₦48 million consequence instead of picking one.
IN THE COMMITMENT · THE PARALLEL
Commitment. Commercial leadership decides how that risk enters the offer. A negotiated five-percent discount takes the margin from 21.875% to about 17.76% on the unchanged provision; a discount that also transfers material responsibility back to the client is a different offer.
THE DOCTRINE
A second AI prompt can propose additional checks, but agreement between two prompts does not establish independent assurance. Shared source omissions can survive both reviews.
Include an enquiry that cannot be priced from the evidence; an engine that completes the quote anyway has failed the control. At award, reconcile the executed agreement with the final offer, and keep scope changes separate from estimating errors.
Measure omissions found before submission, not the number of quotes generated.
21:00 – 25:00
Write Section 28, then Pop Quiz 6
This session produces Section 28 of your programme: the visible commitment, the requirement-to-quote matrix and complete pricing.
Appendix J, the quote completeness record, is your checklist: requirement identity, source, scope, measurement unit, quantity basis, technical method, materials responsibility, resources, execution conditions, pricing line and accepted qualification, with pending clarifications preserved. Record technical, commercial and financial approvals and retain the issued version. Never let generated wording turn a pending resource, assumption or clarification into an established fact.
If your company does not issue quotes, apply the matrix to the priced commitment on your decision chain.
Pop Quiz 6 opens now — five questions on Sessions 26 to 28, closed book.
A quote you cannot explain line by line is a promise you have not yet read.
Key Terms
Requirement-to-quote matrix
The register mapping each accepted requirement to source, response, pricing line, qualification and reviewer.
Atomic requirement
A requirement specific enough to map to one response and its evidence, linked to its parent clause.
Controlled enquiry set
The frozen enquiry, attachments, clarifications, specifications and instructions behind one quote version.
Pricing-model margin
Price less cost provision, divided by price. It is not accounting profit.
Self-Check — Before You Submit
1. In the book's teaching example, 600 tonnes rise from ₦400,000 to ₦450,000 per tonne over 12,000 m². What is the effect?
A. ₦48 million
B. ₦30 million, or ₦2,500 per m² before margin
C. ₦30 million, or ₦4,000 per m²
D. ₦24 million, or ₦2,000 per m²
B. ₦30 million, or ₦2,500 per m² before margin — 600 × ₦50,000 = ₦30 million; ÷ 12,000 m² = ₦2,500. ₦48 million is the trap: it is the consumption sensitivity, not the price one.
2. A fictional EPC contractor's AI draft covers every matrix requirement but adds a warranty found nowhere in the approved basis. The deadline is tomorrow. What do you do?
A. Submit; coverage is complete
B. Ask a second prompt to confirm it
C. Remove the warranty or route it through authorised approval
D. Add a contingency line
C. Remove the warranty or route it through authorised approval — The second direction asks whether every promise has an approved basis. Agreement between two prompts is not independent assurance.
A. About 17.76% of sales — Price ₦152 million less ₦125 million is ₦27 million, about 17.76%. Subtracting five points to reach 16.875% is the trap; recalculate from the new price.

The Intelligent Project Review
Session 29 of 30 · 25-Minute Module
Why This Matters
Every practice so far ends in a meeting where someone must decide. If that meeting reviews a single percentage, a colour averaged across unrelated conditions and a brief nobody checked against its sources, the earlier discipline is wasted. Today is the intelligent project review: one integrated position that keeps engineering, material, execution, quality, acceptance and cash distinct while showing their dependencies; a weekly rhythm; RAG with operational meaning; an AI-prepared brief the project director has actually checked; and a scorecard that leads to decisions. You will also recompute Casebook Case 10, where a delay changes the investment horizon. That is Section 29, and Practice Exam 6 opens at the end.
25-Minute Module
0:00 – 4:00
One integrated position, separate evidence states
Connect the client's needed systems with engineering, material, execution, quality, acceptance and cash. Keep those views distinct while making their dependencies visible. A single percentage should not replace them.
Begin with the next material commitment and the decisions needed to protect it, then the changed exposure since the last review, with evidence cut-off and freshness.
THE DOCTRINE
Use an exception brief with decision, source, consequence, options, recommendation, owner and response deadline. Management should be able to reconstruct the argument without reading every file during the meeting.
Appendix G, the executive review agenda: open with the next material client commitment and the changed position since the last review; confirm data cut-off and unresolved reconciliation; review decisions needed in engineering, procurement, construction, commissioning, commercial and finance as appropriate to the current constraint, each with source, consequence, feasible choices, authority and deadline; report mandatory conditions separately from preferences, and overdue management decisions alongside overdue execution actions.
If your review opens with a percentage, ask which commitment it protects.
4:00 – 9:00
A proposed weekly rhythm and RAG that means something
Stage
The book's proposed rhythm
Before
Source owners accept the cut-off and reconcile discrepancies. Planning evaluates milestone consequences; commercial assesses notices and changes; finance updates funding and estimate-to-complete exposure. The project director selects cross-functional decisions.
During
Decide the action and conditions. Record dissent where it matters. Assign resources and a review date.
After
The owner executes or reports why not. Closure is verified with evidence and examined at the next review.
An action phrased as monitor progress is incomplete unless it names what observation will trigger which decision.
Proposed RAG, to adapt for the particular commitment: red, an unresolved condition that prevents the accepted plan or requires executive action; amber, exposure with an owner and a feasible response; green, current supporting evidence within the accepted basis. Never average colour across unrelated conditions; a mandatory unresolved test stays visible.
THE DOCTRINE
Report overdue decisions separately from overdue tasks. The latter can reflect execution; the former can reflect management.
Count the overdue decisions on your own desk before anyone's overdue tasks.
9:00 – 15:00
The AI-prepared brief and a scorecard that leads to decisions
I want an AI-prepared review to reduce the time spent discovering the problem and preserve the time needed to decide it. The proposed brief opens with the next commitment at risk and the choice that cannot wait, carrying source cut-off, accepted position, modelled alternatives, unresolved assumptions, owner and decision date.
Every material statement carries a source or is labelled interpretation, and no wording implies a forecast is a client commitment. The project director's review checks consequence and evidence, not tone.
AT THE WORKFRONT · THE WORKED CASE
Workfront. In the book's integrated walkthrough, a supplier recovery can look beneficial in the procurement record while a client interface still controls installation.
IN THE COMMITMENT · THE PARALLEL
Commitment. The brief exposes both facts before recommending expenditure. If a sound recommendation could not be funded, that belongs to finance and executive review; if the service used the wrong revision, to the service incident review.
Record whether management accepted, asked for evidence, chose another response or deferred with a reason and review point. AI should not interpret silence as approval.
The scorecard tracks readiness failures, engineering changes, critical procurement exposure, accepted productivity, quality recurrence, system progression, estimate movement, invoice readiness and funding, each with an owner and action threshold.
The successful meeting ends with fewer unresolved choices and clearer accountability.
15:00 – 21:00
Case 10: the delay that changes the horizon
Plain terms first: money that arrives later is worth less today. Net present value (NPV) converts each future amount to today's value and subtracts the upfront cost. At the assumed 20%, ₦30 million at the end of year one is worth ₦30 million ÷ 1.2, or ₦25 million.
The book's assumed inputs: upfront cost ₦60 million; gross supported benefit ₦45 million a year; operating and response cost ₦15 million; net ₦30 million; three years; benefits at year-end; no terminal value, tax or inflation adjustment.
Scenario
Calculation
Result
Base case
₦25m + ₦20.833m + ₦17.361m = ₦63.194m, less ₦60m
NPV about +₦3.194 million; simple payback two years
One-year delay shifts all three benefits
₦63.194m ÷ 1.2 = ₦52.662m, less ₦60m
NPV about −₦7.338 million
Fixed three-year horizon, year one lost
−₦60m + ₦30m/1.2² + ₦30m/1.2³
NPV about −₦21.806 million
60% of gross benefit realised
₦45m × 60% − ₦15m = ₦12m a year
NPV about −₦34.722 million
THE DOCTRINE
Realised benefit assumptions dominate the case more than a modest software price discount. A financially elegant spreadsheet cannot make an unsupported benefit real.
The fixed-horizon case is a different scenario, not a timing shift. The inputs are hypothetical and the rate is not a Nigerian corporate financing recommendation; finance sets the real basis. The walkthrough likewise shows how issues could be exposed but quantifies no savings and does not prove AI improved the outcome.
Before you approve an AI investment, ask what happens if it starts a year late.
21:00 – 25:00
Write Section 29, then Practice Exam 6
This session produces Section 29 of your programme: the integrated position, the weekly rhythm and a scorecard that leads to decisions.
The walkthrough's final test is yours: trace one requirement from notice to quote, award, engineering, procurement, work package and handover, and see who resolves any break.
Close as Appendix G does: resolutions, owners, resources and review dates, with cases where no action occurred retained and explained.
Practice Exam 6 opens now — fifteen questions across the full syllabus, Sessions 1 to 29, closed book.
A review that cannot show what happened to last week's decisions is a meeting, not a control.
Key Terms
Exception brief
Decision, source, consequence, options, recommendation, owner and response deadline, with linked detail.
RAG with operational meaning
Colours defined for the particular commitment, each tied to evidence, owner or executive action.
Evidence freshness
Whether the source is current enough for the decision. Dashboard refresh frequency alone does not establish it.
Net present value
Future cash flows converted to today's value at a stated rate, less the upfront cost.
Self-Check — Before You Submit
1. In Case 10, a one-year delay shifts all three ₦30 million benefits to years two to four; the ₦60 million is still paid at year zero. NPV at 20%?
A. About +₦3.194 million
B. About −₦21.806 million
C. About −₦7.338 million
D. About −₦34.722 million
C. About −₦7.338 million — ₦63.194 million ÷ 1.2 is about ₦52.662 million, giving about −₦7.338 million. −₦21.806 million is the trap: it is the fixed-horizon scenario where year one's benefit is lost.
2. A fictional EPC contractor's package is favourable on six of seven measures; the seventh, a mandatory test, is unresolved. Controls proposes green overall. What do you decide?
A. Accept green
B. Keep the mandatory test visible on its own under the agreed definitions
C. Report amber as a compromise
D. Drop the test until resolved
B. Keep the mandatory test visible on its own under the agreed definitions — Colour is never averaged across unrelated conditions. Amber as a compromise is the trap: it still hides the condition that may block the plan.
3. A review action reads: monitor progress on the client interface. What is missing?
A. A RAG colour
B. A wider distribution
C. Nothing
D. The observation that triggers which decision, with owner and date
D. The observation that triggers which decision, with owner and date — The book calls such an action incomplete until it names the triggering observation and decision. A colour describes the position but decides nothing.
Today’s Assignment
Write Section 29 of your programme: one integrated position for your company's decision chain, a weekly rhythm, operational RAG, the AI-prepared brief and a decision scorecard.
Set out the integrated position for one commitment in your company, evidence states distinct and the next material commitment at the top.
Write the before, during and after rhythm with a role for each step, and define red, amber and green for that commitment.
List overdue management decisions separately from overdue tasks. Say honestly which decisions in your business are overdue now.
Specify the brief and its reviewer, choose four to six measures with owners and thresholds, and state how a one-year delay would change your investment case.

The Executive Commitment: Your Signed 90-Day Intelligent EPC Programme
Session 30 of 30 · 25-Minute Module
Why This Matters
Twenty-nine sessions ago you chose one decision chain with material value, accessible evidence, an accountable owner and a practical response. Since then you have built the business, evidence, method, governance, delivery, assurance, people and funding around it, and this week three practices and the review that holds them together. Today you assemble those twenty-nine sections into one signed 90-Day Intelligent EPC Programme. The ninety days are the book's proposed sequence, not a delivery promise. You use the AI use and pilot charter and the benefits and funding ledger as templates, set your scaling rule, make the executive commitment, and then sit the Final Exam.
25-Minute Module
0:00 – 4:00
The contractor that can explain its delivery
The Conclusion: an intelligent EPC company can explain how its commitments become accepted systems and collected cash. It can show the design basis, the procurement state, the executable work, the accepted evidence and the remaining exposure. When those views disagree, it identifies the responsible decision.
AI can improve that understanding. It can also accelerate weak assumptions, unsupported summaries and premature commitments; leadership determines which becomes part of the operating model. Technical leaders preserve competence, commercial leaders the actual contract, finance leaders the meaning of value; executives resolve the interfaces.
The Nigerian opportunity includes durable capability: teams that maintain sources, challenge models, execute accepted workflows and recover when a service is unavailable. That competence is part of the ability to deliver, not an optional technology accessory.
THE DOCTRINE
Begin with one consequential decision. Establish its evidence, compare its options, authorise the response and verify the result. Carry the learning into the next decision.
Read your programme against those four verbs before you sign it.
4:00 – 10:00
The ninety days as the book sets them out
Ninety days should establish a maintained capability, not cover the enterprise. If identities or authority are unresolved, their correction joins the programme. A prototype that works only on a curated sample the business cannot maintain has not succeeded.
Stage
What the book sets out
Decision at the end
Days one to thirty
Map the decision and current workflow; baseline effort, delays, corrections and outcomes; define population, source cut-off, ownership and permitted authority; reconcile identifiers and essential records; select the simpler comparator and prepare representative and challenging evaluation cases; agree release conditions, incident response and manual fallback; build the economic case with full cost and a downside.
Whether enough evidence and operating readiness exist to justify development. Repairing the process before building is a valid outcome.
Days thirty-one to sixty
Build the bounded service and test each response stage; investigate errors and retain corrected reference cases; avoid tuning on the protected test set; operate in shadow mode with actual users, measuring reviewer time and whether recommendations arrive while action is possible, and recording cases where no response is feasible; validate support, source updates and recovery.
Update the investment case with observed effort; narrow or redesign if specialist attention is excessive.
Days sixty-one to ninety
Prepare the release argument with evidence, limitations, conditions and owners; authorise only the defined use and authority; train users through practical tasks; establish monitoring, source freshness checks, change control and incident handling; review initial outcomes with finance and the workflow owner, distinguishing technical improvement, changed actions and verified business value.
Retain, narrow, improve, withdraw or expand.
Shadow operation runs beside the existing process without granting the service its intended consequential authority. The book's twelve-month capability plan, which it calls a proposed roadmap rather than a promised delivery duration, runs this ninety-day process in months one to three, adds one related connection in months four to six and another accepted population in months seven to nine, each of these three stages ending in an investment gate, and consolidates the portfolio in months ten to twelve.
Mark the day-thirty decision honestly. Repairing first is not failing.

Accept the charter through the relevant owners, review a material scope change, and at the end record what was learned, including why a use was rejected or narrowed.
Appendix F: each benefit has an identifier linked to the use and the actual decision, with category, baseline, counterfactual, intervention, outcome, valuation, costs, owner, uncertainty and finance acceptance. Capacity created is not automatically monetised as sales. Funding retains dated cash movements by currency, actual receipts and payments, forecast commitments, buffers, available facilities and contingent exposure, with the portfolio balance computed over time and agreed scenarios for receipt delay, currency movement and common dependency disruption.
THE DOCTRINE
Keep predicted and actual benefits separate. A package recovered by both a procurement intervention and a schedule response cannot have its full avoided delay cost counted independently twice.
Programme mapping, not the book's: Section 1 gives the problem; 4 and 22 inputs and continuity; 5 output and comparator; 6 and 23 authority, evaluation and gates; 24 resources; 25 and 29 economics.
A charter with an empty exclusions field has not yet been written.
15:00 – 20:00
Scaling, the retained advantage and the commitment
THE DOCTRINE
Expansion to another discipline, client, site or document population is a change in use. Assess what transfers and what does not, and evaluate the new population.
The strategic asset is the maintained decision capability. A competitor may buy the same model without your requirement library, package relationships, supplier history and review discipline. The book's three horizons (strengthen today's control, connect workflows, develop a new offering) each need their own case.
The managing director sponsors the portfolio; workflow owners accept process outcomes; technical authorities, technical use; finance, economic treatment; the service owner maintains configuration, monitoring and recovery. Board measures need defined denominators; counts of users or prompts describe adoption, not delivery.
AT THE WORKFRONT · THE WORKED CASE
Workfront. A fictional smaller fabrication contractor with weak document identity starts, as the book suggests, with a controlled requirement register and a modest quote completeness review. Its service owner keeps freshness checks and the manual fallback working after day ninety.
IN THE COMMITMENT · THE PARALLEL
Commitment. Its managing director names sponsor and service owner and funds operation after the pilot. Shown incidents and limitations beside results, the sponsor retains the service at its current scope rather than expand early.
A project team that disappears at launch leaves an unsupported dependency. Fund the service owner.
20:00 – 25:00
Assemble, sign and sit the Final Exam
Assemble Sections 1 to 29 in order, noting where a later session changed an earlier one.
On top goes a one-page summary: the decision chain; owner and authority; the three stages of the ninety days; the pilot charter; the ledger; the scaling rule; and the executive commitment.
The executive commitment names a sponsor who resolves cross-functional constraints, a service owner and an operating budget after the pilot. Ninety days succeed when leadership can explain what improved, what remains limited and what the business can operate dependably.
Sign and date the programme. Then sit the Final Exam: fifteen questions, twelve from the paper and three rebuilt from your own earlier mistakes, closed book, pass mark 70.
Sign what you will be willing to explain on day ninety, including what did not work.

Self-Check — Before You Submit
1. At day thirty a fictional EPC contractor finds tag identities unreconciled. The sponsor wants to build anyway. What does the book support?
A. Build now, fix later
B. Make the correction part of the programme; repairing before building is valid
C. Test on a curated sample
D. Widen to the whole enterprise
B. Make the correction part of the programme; repairing before building is valid — Chapter 31 makes unresolved identities part of the programme. The curated sample is the trap: success on a sample the business cannot maintain is not success.
2. A digest service that works for one unit is proposed for a second client's projects. How is that treated?
A. As a change in use, with the new population evaluated
B. As a configuration update
C. As proven by the first gate
D. As a new offering
A. As a change in use, with the new population evaluated — Expansion to another client is a change in use. Treating the first gate as proof is the trap; each new population needs its own evaluation.
3. Procurement and scheduling both claim the full avoided delay cost for one recovered package. What does Appendix F require?
A. Count both
B. Count the larger
C. Count neither until close-out
D. Identify the overlap so it is not counted twice
D. Identify the overlap so it is not counted twice — Appendix F forbids counting the full avoided delay cost independently twice. Taking the larger still lacks supported attribution; finance accepts the valuation.
