Everything this programme rests on, on one page, taken from the book. A model must answer a defined question, use information available at the decision time, beat an appropriate alternative and remain useful within its stated limits. A recommendation must identify the evidence, uncertainty, owner and permitted action. A benefit claim must distinguish observed performance from an estimated counterfactual.
| Tool | What it says |
|---|---|
| The Operating Intelligence Loop | Sense, decide, act and learn. A dashboard covers only part of this loop. Record the loop for every application — across organisational boundaries for a service job. |
| The Data Foundation Precondition | Readiness is specific to a decision. The foundation includes ownership and access rights as well as sensor completeness. |
| The Autonomy Ladder | Five permissions: retrieve evidence; draft an interpretation; recommend an action; execute a bounded administrative action; execute an operational action under separately engineered control. Each requires its own assurance. |
| The Value versus Risk Map | Assess value and consequence separately. Preserve non-negotiable safety constraints rather than converting them into a monetary score. |
| The Sequencing Discipline | Define the decision, establish the evidence, compare alternatives, evaluate on withheld conditions, observe in shadow operation and introduce controlled use. Expand only after outcomes and failures are understood. |
| The Operations Excellence Lens | Measure the result where it occurs: availability, accepted production, intervention effectiveness, service-job margin, invoice acceptance and collected cash. Model accuracy is not the final objective. |
| Phase | What it does |
|---|---|
| Establish the starting point | A small decision portfolio and a measured baseline; one low-consequence administrative use and one technical advisory use; owners, success and suspension criteria, data contracts and a source register. |
| Build and evaluate in bounded phases | Baselines and candidate systems, withheld data and domain review; shadow operation long enough to observe relevant decisions and exceptions. |
| Introduce controlled use | After an authorised review: human decisions preserved, outcomes logged, explicit limits on agent tools; at midyear, improve, expand, pause or stop each application. |
| Scale through reusable controls | Reuse data contracts, evaluation methods, approval records and integration patterns where they fit; at year end, report realised value, unresolved risk, lifecycle cost and capability developed. |
The sequence is a proposed programme, not a universal completion promise. Set the pace by evidence and consequence, and be willing to stop applications that do not earn continued use.
